How CIOs can tame communication platform chaos

Communication-platform sprawl is less a tooling problem than a decision-rights problem. When business units add chat, meeting, workflow, and alerting tools independently, the result is duplicated spend, inconsistent records, and unclear norms about where work actually happens. CIOs should treat collaboration as an enterprise capability with explicit ownership, approved patterns, and lifecycle governance rather than as a series of local purchases.

The immediate management question is not simply which platform to standardize on, but which interactions must be standardized enterprise-wide and which can remain team-specific. Incident response, service operations, and cross-functional coordination usually justify tighter control because delays, context loss, and fragmented audit trails create operational and compliance risk. Leaders should define a small set of authoritative channels, integration standards, retention policies, and escalation paths before pursuing further consolidation.

There is also a portfolio implication: sprawl quietly taxes productivity while obscuring benefits realization. Multiple tools can appear inexpensive in isolation yet create onboarding friction, duplicative integrations, and higher support overhead. A practical next step is to inventory platforms by use case, cost, criticality, data sensitivity, and dependency on adjacent systems, then decide what to retire, integrate, or formally endorse.

AI raises the stakes. If knowledge, conversations, and operational signals remain scattered, enterprise AI initiatives will deliver weaker results at higher cost because the underlying context is fragmented. CIOs should ask whether their collaboration estate is becoming a governed system of work that can support automation and decision-making, or an unmanaged patchwork that limits both resilience and AI value.


 

 

Repeatedly adding new messaging and other communication platforms can create employee confusion and costly sprawl that CIOs must untangle. While such platforms offer tools to support team productivity, acquiring them willy-nilly can have the opposite effect.

In the eyes of tech leadership such as Richard Amos, CIO at systems integrator Blue Mantis, organizations caught under a pile of messaging platforms may need to rethink their communication strategies. “The companies that gain the greatest business value are those that treat collaboration platforms as strategic assets, not as individual technology purchases,” he said.

Although collaborative work is baked into many teams’ efforts across organizations, “75% of cross-functional teams are dysfunctional,” with communication issues being a contributing element, according to research published by Speakwise, the developer of an AI notetaking app.

AI and team collaboration tools are fundamentally changing the communications landscape, said David Menninger, executive director and analyst with technology research and advisory firm ISG. He sees a growing trend toward collaborative AI suites and integrated platforms that unify communication, content and workflow capabilities with embedded AI to support work coordination throughout the enterprise. “These suites combine voice, video, messaging, documents and meetings with AI-driven capabilities such as search, task orchestration, content generation and agentic automation,” Menninger said.

Communication platform sprawl happens when messaging and collaboration tools multiply across teams using various services such as Slack, Teams, ServiceNow, SMS, email or on-call, with no central hub tying them together, said Karthik Sj, chief AI officer at LogicMonitor, which offers a hybrid observability and IT infrastructure monitoring platform. “As a result, there’s no one source of truth with incident communication and system data ending up scattered, leading to fragmented workflows and slower decisions,” Sj added.

Initial steps

Amos said that the first step toward corralling sprawl is to solidify a collaboration strategy. “The next step should be a complete inventory and an understanding of the overlaps,” he added. Once visibility is established, leadership can define a collaboration strategy based on business requirements, security needs, compliance obligations and user experience goals.

Meanwhile, alerts, metrics, tickets and chat updates all live in different systems, with a fragmented context that forces responders to manually regurgitate what happened before they can take action, Sj said. “When telemetry sits in one tool while discussion happens in another, engineers lose crucial context and make decisions with incomplete information,” he said.

Gaining control

Embedding operational telemetry directly into tools the teams already work with is an early step toward gaining better communication control, Sj advised. “For instance, rather than forcing engineers into another dashboard, organizations can bring effective insights into their primary communication hubs, linking alerts directly to root-cause analysis,” he said.

An effective way to manage platform sprawl is to establish an aligned objective on collaboration strategy, relying on governance and standardization, Amos stated. Employees need to know where to communicate, collaborate and access information. “This is true even if you don’t have platform sprawl,” he said. Amos said his firm gained control over internal communication by organizing a senior leadership team dedicated to clear and effective knowledge sharing.

Benefits and pitfalls

The conversation around platform sprawl grows even more important as more organizations adopt AI technologies, Amos said. “Many AI use cases need access to enterprise knowledge and collaboration data,” he noted. “If that information is fragmented across disconnected platforms, AI’s effectiveness is diminished while increasing the cost.”

When incident response requires hopping between multiple communication platforms, incidents will take longer to resolve, Sj said. That’s why the practice should be avoided. “Tool-hopping slows down cross-team collaboration during critical outages, draining engineering productivity and increasing downtime costs,” he warned.

The long-term benefit of sprawl reduction is faster, context-driven resolution, said Sj. “Human teams and AI agents can then exchange context and recommended actions directly within the incident workflow, which drastically improves triage speed and decision quality,” he added. When extended into tools such as Slack and Microsoft Teams, AI brings the full incident narrative into the conversation. “This eliminates the need to manually copy summaries, links, or investigation notes across systems,” he said.

A final thought

The lines between communication platforms and systems that support business processes continue to blur, Menninger said. “Thinking about communications platforms in isolation and attempting to unify those communications platforms is insufficient,” he warned. A more holistic approach is needed to understand the shift beyond communication toward orchestration.
